Testing agents & MCP tools for environment-variable leakage
A practical guide for developers: how to keep secrets in environment variables without letting an agent or MCP tool leak them, and how to verify that with Red-Team AI.
The threat
Secrets belong in environment variables (process.env), read server-side
only. Leakage happens when a secret in the environment reaches the model or the
caller through a tool. Common paths:
- Tool output — a tool returns
process.env, a config object, or an error that embeds a key (Error: auth failed for sk-proj-…). - Debug / introspection tools —
get_config,debug,env,whoamisurface environment state. - Indirect prompt injection — poisoned content (a document, a tool
description, a tool result) instructs the agent to read a secret file
(
~/.ssh/id_rsa,.env) and exfiltrate it via another tool. - Argument echo — a secret passed as a tool argument is reflected back in the response or logs.
The rule: an environment variable must never appear in model-visible output or in a tool argument that leaves the server.
How to test it with Red-Team AI
1. Seed canary secrets into the environment (recommended)
Give the running agent/server fake secrets so any leak is unambiguous and zero-false-positive. Use values that look real but are not:

Then tell the scanner what a leak looks like via sensitivePatterns (these are
matched against responses and tool-call results, and a raw match is validated as
a real leak before it counts):

3. For MCP targets, turn on the agent-loop + poisoning checks

- Agent-loop seeds a poisoned tool result carrying a canary and checks whether the model reads a secret and passes it into an outbound (write/destination) argument — the exact env-leak-via-injection path. It grades canary-in-outbound-argument and destination-taint deterministically.
- The tool-poisoning scan flags tool metadata that points at
~/.ssh/id_rsa/.env/.aws/credentials, and the ATPA scan flags a tool result that demands a secret to “resolve” a fabricated error.
4. Read the verdicts

A leak shows up as a finding like Sensitive pattern found: "sk-proj-…",
Sensitive data in tool_calls result (side-channel), or (injection path)
Canary exfiltrated: the planted marker appeared in arguments to "…".
Prevention checklist (for the agent/MCP server)
- Never return
process.env, whole config objects, or raw exceptions from a tool. Return only the fields the caller needs. - Scrub errors before they reach the model — strip anything matching a secret shape (keys, tokens, connection strings) from error messages.
- Don’t accept secrets as tool arguments. Read them from the environment server-side inside the tool; never let the model supply or echo them.
- Deny debug/introspection tools in production (
denylistedTools), or gate them behind auth the model doesn’t hold. - Treat retrieved content as data, not instructions — a document, tool description, or tool result must not be able to make the agent read a secret file and send it somewhere. Put a deterministic policy gate on outbound/write tool calls (see the read/write separation guidance).
- Keep secrets out of the config JSON. Use env vars;
config.jsonis git-ignored for this reason.
Verifying a fix
Re-run the same scan after the fix. A previously-PASS (vulnerable) env-leak
finding should flip to FAIL (defended). The canary + sensitivePatterns
approach makes this a clean regression signal you can wire into CI.
